The ramp-up, in three shots

3–4 projects at a time, each run its own way.

Then 12 at once, within about a year.

One framework, one plan, one view of capacity.

Illustrative timeline, not actual project data.

The problem

The studio was winning more work than its way of working could carry. Every project ran differently, and too many decisions went through one person.

What I did

  1. a One production framework: shared templates, milestones and reporting, so every project ran the same way.
  2. b A new team structure: a layer of leads, so delivery stopped routing through me.
  3. c Capacity and client planning: resourcing across projects, one view of the pipeline, and clear expectations with clients.

Outside games

Agencies, consultancies and engineering firms hit the same wall: more clients than their way of working can carry. The fix travels: standardise, add a leads layer, plan capacity in one place.

The judgment call

“Standardise how work runs before you add more of it.”
